How do you roll out live AI coaching to a 30-person sales team on Zoom?

Do not switch on 30 reps at once. Get the Zoom app approved, write one playbook for qualifying questions, the demo and objections, and upload the documents your best reps use. Pilot with three reps for two weeks, fix the playbook from their calls, then add the rest of the team in waves of about ten.

What is Amotions AI?

Amotions AI is a real-time private AI sales coach that delivers in-call guidance, AI roleplay, and post-call scorecards—trained on the customer’s playbook. It does not join meetings as a bot.

Why 30 reps is a different rollout

At ten reps, a manager can still sit in on a few calls a week and fix problems by hand. At 30, you have several managers or team leads, reps with very different tenure, and more calls than anyone can sample. That is usually when a team asks for AI that listens to every Zoom call and coaches reps through the parts they keep skipping: qualifying questions, the demo, and objections.

It is also where rollouts go wrong. Turn on 30 reps in one week with a half-finished playbook and the first prompts are generic, the senior reps decide it is noise, and the new reps copy them. The plan below avoids that by fixing the setup on three reps before the other 27 see it.

If you are looking for the manager’s weekly coaching rhythm (1:1s, huddles, which calls to shadow), that is covered in how to coach a sales team without sitting on every call: https://amotionsinc.com/blogs/how-to-coach-a-10-person-sales-team-without-sitting-on-every-call. This post is about getting live coaching set up and adopted.

Step 1: Sort out Zoom before anything else

Amotions has a native Zoom Marketplace app. On desktop Zoom it opens as a private sidebar next to the meeting; the buyer never sees it, and it does not join as a meeting bot. Each rep adds it from Apps in the Zoom desktop client, and can set it to auto-start in zoom.com Settings → Zoom Apps.

Check three things in the first week:

•

IT approval. Many companies block Zoom Marketplace installs by default. Ask your Zoom admin to approve the app before the pilot, not the morning of it.

•

Desktop Zoom only. Mobile Zoom is not supported. Reps who take calls on a phone need to move those calls to a computer. Reps who join Zoom in the browser can use Web Real-time AI with tab audio instead.

•

Other meeting tools. If some calls run on Microsoft Teams or Google Meet, those work through the private desktop or browser overlay, not a native app. Decide whether the pilot covers them or Zoom only.

Step 2: Write one playbook for the whole team

Resist building a playbook per manager or per rep. For the pilot and the first wave, one playbook that every rep uses is easier to fix and makes post-call scores comparable across the team.

For a team that runs qualifying and the demo on the same call, three steps are enough:

1.

Qualify: trigger, current process, decision makers, timeline, budget.

2.

Demo: confirm priorities, show the top problem first, check in after each part.

3.

Objections and next step: ask for concerns, clarify before answering, agree a dated next step.

An admin adds it in Organization settings → Playbooks as steps and substeps, then clicks Set as default so every rep’s live coach uses it. During the call, the Playbook panel marks a step complete when the conversation clearly shows it and moves to the next one. Add a Reminder for the one or two items your team skips most, often timeline or decision makers. The reminder only appears if that item has not come up.

Copyable starting points: the sales call playbook template (https://amotionsinc.com/templates/sales-call-playbook), the qualifying questions template (https://amotionsinc.com/templates/sales-qualifying-questions) and the product demo checklist (https://amotionsinc.com/templates/product-demo-checklist). Settings walkthrough: https://amotionsinc.com/docs/playbook-and-call-steps

Step 3: Upload the documents your best reps use

Steps tell a rep what to cover. Documents decide what the suggestions say. Upload the material your best reps already lean on:

•

The product deck and one-pagers you demo from.

•

Your FAQ and pricing explanations, so answers during the demo match what marketing and finance have approved.

•

An objection sheet: the five objections your team hears every week, each with the clarifying question you want asked first and your approved answer.

•

Talk tracks for the opening and the close.

Live prompts can use the exact wording from uploaded talk tracks, and the coach calibrates to your language over about a week. That is one reason to load documents before the pilot starts, not during it. For writing the objection sheet: https://amotionsinc.com/blogs/sales-objection-handling-playbook

Step 4: Pilot with three reps for about two weeks

Pick three reps on purpose: one top performer, one solid mid-tenure rep, and one rep in their first few months. Each will find a different problem. The top performer tells you which prompts are noise, the mid-tenure rep tells you which steps are missing, and the new rep tells you whether the playbook is clear enough to follow.

Send the three reps your organization’s invite link or access code from Organization settings, so they sign up into the same playbook and documents.

Week 1: live on real Zoom calls. After each call, each rep notes one prompt that helped and one that got in the way. A short roleplay session before the first live call lets them see the panel without a buyer on the line.

Week 2: fix the setup. Read the post-call scores and the notes together. Rewrite steps that were marked complete too early or never, reword substeps reps found vague, and fix documents that produced off-target suggestions. This is where most of the value of the pilot comes from.

For keeping the pilot from feeling like surveillance, which matters even more once a team hears about it, read how to roll out live AI coaching without making reps feel micromanaged: https://amotionsinc.com/blogs/roll-out-live-ai-coaching-without-micromanaging-reps

Step 5: Expand in waves of about ten

Once the three pilot reps say it helps and the playbook has stopped changing every day, add the rest of the team in two or three waves. Waves of about ten keep the questions manageable for whoever runs setup.

For each wave:

•

Confirm the Zoom app is installed and auto-starts on every rep’s computer before the kickoff.

•

Run a 20-minute kickoff: what the Playbook panel shows, that prompts are suggestions the rep can ignore, and what managers will look at after calls.

•

Have one pilot rep in the room to answer “does it actually help?” A peer answer is worth more than the manager’s.

•

Give each new rep one roleplay session against the playbook before their first coached call.

Keep one playbook through the waves. If a second call type needs different steps, such as a renewal call or a second-call demo, add a second playbook after the whole team is live, and have reps pick it before those calls.

What to measure, and what not to

Revenue and win rates need a longer view than a rollout. What you can see in the first month:

•

Step coverage: after each call, the post-meeting insights show which playbook steps were tracked. If “Decision makers” keeps coming up missing across reps, that is your next team coaching topic.

•

Post-call scores against your criteria, compared with each rep’s first coached calls.

•

Calls that ended with a dated next step.

•

Whether reps keep the coach on without being reminded.

Two limits to know. The live panel does not time steps or warn a rep about talk time; there are no live time-per-topic, talk-time or monologue alerts, and talk ratio appears after the call. And nothing here replaces a manager: the scores tell you which rep to coach on which step, and the conversation is still yours.

How Amotions AI fits

Amotions AI is a private real-time AI sales coach. On Zoom it runs as a native desktop app; on Teams, Meet and phone calls it runs as a private overlay. It coaches reps live through your playbook steps and documents, adds AI roleplay before calls, and scores calls afterwards against your own criteria.

Every Amotions plan includes the playbook and live coaching, so a three-rep pilot can start on the free plan and move to a paid plan per seat when the team expands. Current plans and included live coaching time: https://amotionsinc.com/pricing

Frequently asked questions

Q1.

How long does it take to roll out live AI coaching to a 30-person team?

A.

About six weeks is a realistic plan: one week of setup, two weeks of piloting with three reps, then two or three waves of about ten reps. The setup week is mostly Zoom approval, the playbook and documents.

Q2.

Should every rep or manager have their own playbook?

A.

Not at first. One shared default playbook is easier to fix during the pilot and makes scores comparable across the team. Add a second playbook later for a different call type, such as renewals.

Q3.

Does Amotions work on Zoom on a phone?

A.

No. Mobile Zoom is not supported. Reps need desktop Zoom for the native app, or Zoom in a Chromium browser with Web Real-time AI.

Q4.

Will buyers see that reps are being coached?

A.

No. The Zoom app is a private sidebar for the rep, not a meeting bot, and the overlay stays hidden when the rep shares their screen. Whether to disclose recording or AI assistance is set by your company’s policy and the consent laws that apply to the call.

Q5.

Which three reps should pilot it?

A.

One top performer, one mid-tenure rep and one newer rep. Each finds different problems with the playbook, and the top performer’s opinion carries the most weight with the rest of the team.

Q6.

What if some of our calls are on Microsoft Teams or Google Meet?

A.

They work through the private desktop or browser overlay rather than a native app. Include them in the pilot if a meaningful share of calls runs there, so you test that setup too.
