Why use a scorecard for new home sales consultants?

Example thresholds: 85 or more is a strong visit, 70 to 84 is solid with one coaching focus, and below 70 means pick the lowest weighted row and practice it this week.

How should managers score each criterion?
Greeting and rapport
Listen for whether the consultant earned the right to guide the visit. A strong greeting asks what brought the buyer in today before starting a tour.
Discovery
This row carries the most weight because everything after it depends on it. Did the consultant learn why the buyer is moving, when, what they need in a home, and who else will decide? Discovery about needs and timing only: never score or ask about anything tied to who the buyer is.
Community and home presentation
Count how often features were tied back to something the buyer said. “You mentioned working from home, so this flex room…” is a 5. A memorized feature walk is a 2.
Homesite and model demonstration
Did the consultant take the buyer to the homesites or models that fit their stated needs, and let them picture living there?
Objection handling

Financing handoff
The consultant should offer the lender conversation as the buyer’s choice and avoid predicting rates, payments, or approval. Follow your company’s lender-referral policy.
Honest urgency
Urgency is fine when it is true. Score whether availability, pricing, and incentives were stated accurately from approved sources, with no invented deadlines.
Next step
A strong visit ends with a date and a purpose. “Come back anytime” scores a 1; “Saturday at ten, with your partner, to walk lots 14 and 22” scores a 5.
How do you calibrate the scorecard with your team?
1.
Pick three recent model-home visits, recorded or roleplayed with consent.
2.
Have every manager score them independently with the template.
3.
Compare scores row by row. Where managers differ by two points or more, rewrite the “what a 5 looks like” description until they agree.
4.
Adjust weights to your process. A build-to-order builder may weight discovery higher; a quick-move-in community may weight the homesite visit and next step higher.
5.
Re-score one visit a month to keep managers aligned.
What mistakes make a sales scorecard useless?

Too many rows. A scorecard with twenty criteria gets filled in quickly and ignored. Eight is enough to cover a model-home visit; add a row only when you will coach to it.

Scoring outcomes instead of behaviors. “Did the buyer sign?” is not something a consultant fully controls on one visit. Score what they did: the questions they asked, the next step they proposed.

No description of a 5. If “good discovery” is not written down, two managers will score the same visit differently, and consultants will stop trusting the score.
•
Scoring without coaching. A number with no conversation attached is a report card. Every scored visit should end with one thing to keep doing and one thing to practice.
•
Scoring only the visits that went well or badly. Pick visits at random, or score all of them with AI, so the patterns you coach to are real.
•
Criteria about the buyer rather than the consultant. Keep every row about the consultant’s behavior and the buyer’s stated needs and timing.
