How can a real estate brokerage manager coach agents without sitting in on every call?
Write down the brokerage’s best talk tracks once, have agents rehearse the hard calls in roleplay, and review a few scored calls each week to pick one skill per agent. Keep it voluntary and useful, because most agents are independent contractors who stay for the support, not because they have to.
What is Amotions AI?
Amotions AI is a real-time private AI sales coach that delivers in-call guidance, AI roleplay, and post-call scorecards—trained on the customer’s playbook. It does not join meetings as a bot.
Why coaching agents is different from coaching employees
Most brokerage managers coach people they cannot simply direct. Agents choose their own hours, run their own businesses, and can move to another brokerage. A manager who treats coaching like an audit loses them. A manager who makes coaching useful keeps them.
That changes the rules. Coaching has to save the agent time, help them win listings or keep buyers, and stay mostly private. Agents should feel that the brokerage is investing in them.
It also means the manager’s time is the scarce resource. With many agents and no way to sit in on every listing appointment, the manager needs a routine that scales.
Step 1: write down the brokerage playbook once
Most brokerages have a few agents who are great at specific conversations. Capture what they actually say in the moments that matter:
The listing appointment: pricing discussion, commission questions, and “we’re interviewing two other agents.”
The buyer consultation: timeline, financing, must-haves, and agreeing how you will work together.
The portal or website lead callback: the first 60 seconds, qualifying questions, and booking a showing or a call.
The price-reduction conversation with a seller after weeks without offers.
Keep each one short: the questions to ask, the two or three answers that work, and the next step to ask for. This becomes the shared language for practice, live prompts, and scoring. With Amotions AI, the playbook is uploaded once and used everywhere: https://amotionsinc.com/custom-ai-sales-coach
Step 2: practice before the real conversation
The worst place for an agent to try a new answer to “can you cut your commission?” is in front of a seller. Roleplay lets them try it first.
AI roleplay gives every agent a realistic seller, buyer, or portal lead to practice with at any hour, and scores the attempt against your rubric. New agents can rehearse before their first listing appointment; experienced agents can sharpen a single moment they find hard. More on AI roleplay: https://amotionsinc.com/solutions/ai-sales-roleplay
Ask for practice, do not mandate it. A simple norm works well: before a listing appointment, run the commission conversation once in roleplay.

Step 3: private help during live calls
Some calls cannot be rehearsed in advance: the seller who suddenly asks about another agent’s lower fee, or the buyer who mentions a second decision maker halfway through. A live coach helps in those moments.
With Amotions AI, prompts appear in a private overlay on the agent’s own screen. It never joins the call as a bot, and the seller or buyer never sees it. Agents can ignore any prompt and set how many suggestions appear, from 1 to 12 per minute (the default is 8).
Live prompts work when the call audio reaches the agent’s computer: a phone or softphone call on speaker through the Desktop App, or a Zoom, Microsoft Teams, or Meet call. For in-person showings and listing appointments, agents practice beforehand in roleplay and can upload a recording afterward for scoring, where your recording and consent rules allow.
Step 4: a 30-minute weekly review
Once a week, look at a small number of scored calls for each agent who opted in. Scorecards are visible to the agent and their team, so agree with agents up front what you will look at and why.
For each agent, pick one skill, not five. Examples: asking about timeline before talking about homes, handling the commission question without discounting, or ending every call with a booked next step.
Share it in a short one-to-one: what went well, the one skill to work on, and one roleplay to run before next week. Then look for that skill in next week’s calls.
At the team meeting, play one strong example (with the agent’s permission) instead of a lecture. Agents learn more from a peer’s good call than from a manager’s slide.
What brokerage managers should avoid
Do not use scorecards to rank agents in public. It turns a coaching tool into a leaderboard nobody trusts.
Do not load a script you want agents to read word for word. Load what your best agents actually say.
Do not start with your weakest agent as a fix. Start with a respected agent who wants to get better, so the team sees it as an advantage.
Do not judge the program on one month of closings. Look at practice, scores on the chosen skills, and whether agents keep using it.

Onboarding new agents and agents from other markets
New licensees and agents who join from another market are where a written playbook pays off fastest. They learn the brokerage’s way of handling listing appointments, buyer consultations, and portal leads in roleplay before they meet real clients.

Frequently asked questions
Q1.
How do you coach real estate agents who are independent contractors?
A.
Make coaching useful and mostly voluntary: a shared playbook from your best agents, roleplay before hard conversations, private help on live calls, and a short weekly review that picks one skill. Agents stay for support that helps them win business.
Q2.
How much time should a brokerage manager spend on coaching each week?
A.
A focused 30 minutes of reviewing scored calls and short one-to-ones can cover more agents than sitting in on showings. Add more time for new agents in their first months.
Q3.
What should a real estate agent practice in roleplay?
A.
The moments that cost the most when they go wrong: the commission question at a listing appointment, a price reduction with a seller, a buyer consultation, and the first minute of a portal-lead callback.
Q4.
Can AI coach agents during in-person showings?
A.
Live prompts need the call audio on the agent’s computer, so they fit phone and video calls. For showings, agents practice in roleplay beforehand and can upload a recording afterward for scoring where recording and consent rules allow.
Q5.
Does the seller or buyer know the agent is using a live AI coach?
A.
Amotions does not join the call or appear to the client. Whether to disclose recording or AI assistance is set by your brokerage’s policy and the consent laws that apply to the call.
Q6.
Can managers see the prompts an agent gets during a call?
A.
During the call, prompts appear only on the agent’s own screen. Post-call scorecards are visible to the agent and their team, so tell agents up front how those will be used.
