Counteroffers are decided early

Candidates accept counteroffers when the only thing that changed is money. If the recruiter never learned why they wanted to leave, there is nothing to come back to.

At the first screen, ask: “What would have to be true for you to leave?” and “If your manager offered you more money to stay, what would you do?” Write their answers down word for word.

Pre-close before the offer

Before the client makes an offer, check commitment. “If the offer comes in at this number, will you accept?” and “How do you think your manager will react when you resign?”

Talk through what resigning looks like. Candidates who have pictured the conversation with their boss are less likely to be surprised by a counteroffer.

When the call comes

Stay calm and curious. “Thank you for telling me. What did they offer?” Then: “When we first spoke, you said you wanted to leave because of X and Y. Does this offer change those?”

If the honest answer is yes, let them stay. A placement that falls off in three months hurts you with the client more than a lost offer today.

Avoid “counteroffers never work” lines and criticism of the employer. Candidates hear it as pressure.
